Everyone’s best channel is the one nobody runs

Referrals produce 60 to 80% of early-stage clients, close at 40 to 70%, and cost almost nothing. Most coaches have no referral process at all.

The same data notes that the majority of coaches have no formal referral process. That is the cheapest unclosed gap in the profession.

Why it stays unclosed

Referrals feel like luck, so they get treated as weather rather than as a system. They also arrive without effort at exactly the moment a practice is going well, which is the moment nobody is looking for improvements.

And asking feels like an imposition, particularly in a profession built on not imposing.

What a process looks like

A defined moment to ask — usually at a visible result rather than at the end of an engagement. A specific request, because "do you know anyone" produces nothing and "do you know another operations director facing this" produces names. A way for the referrer to pass you on without writing an essay.

None of that is sophisticated. It is simply the difference between hoping and asking.

The limit

Referrals cannot be switched on. They are a lagging indicator of work already delivered, which means they fail exactly when you need them most: at the very start, and after a quiet quarter.

That is the argument for having a second channel running before you need it, not instead of referrals.
